Last month we talked about what type of questions to expect during an interview for a Scrum Master position. One thing I had mentioned was, more importantly you should know what questions you should ask when interviewing with a company.

I have interviewed a lot of people, and I usually start the interview with explaining the position and the team structure. At the end of the interview, I ask, “Do you have any questions for me?” I find most Scrum Masters say, “None that I can think of. You already answered my questions.” This answer or a similar answer is usually indicative of one of the three things listed below:

  1. You understand everything very clearly, and there are no questions or unknowns left to answer.
    1. Most of us make this mistake – I have made it too. It is not possible to know everything, but you should know what you absolutely must know.
  2. You are desperate for the position, and will take it no matter what.
    1. So, no point in asking any questions, right? Probably not. Many-a-times, we make the mistake of taking up a job that is not right.
    1. Many years ago, when I was at the beginning of my career, I was straightaway offered a lead role for an engineering team, with a promise to travel overseas in under 6 months. Only catch was the company wanted to keep my original qualifications and passport till they sent me on an overseas project. I was young, naïve, and desperate, and wanted to take the job. But my Uncle stopped me from taking that job, saying I will not be happy there.
    1. You should always know and think through what you are getting into. Ask yourself, if I was not desperate, will I take this job?
  3. You do not have experience working in this position or role, and do not know what questions to ask.
    1. Whether you realize it or not, if you do not ask any questions, you make the interviewer think about your experience and credibility.

It might indicate other things, but these are three primary things that are indicated when you do not ask any questions to your interviewer. It is important to ask questions. If you are interviewing for a Scrum Master role, what questions should you ask? Here are some tips. This is not a complete list, but some questions I believe will give you a lot of insight about the role, team, mindset, culture, and the organization. Remember to ask different questions to each interviewer, but ask the same question to 2-3 people and match their answers.

  1. How many failed Sprints do you have every quarter (follow-up question – How many successful Sprints do you have every quarter)?
    1. The ratio will tell how mature the organization is in using Scrum.
    1. Secondly, if the organization tends to think of “not finishing everything forecasted” as a failure, you may need to work on mindset when you join.
  2. Do the teams produce a shippable Increment every Sprint?
    1. Answer to this question will tell you about the maturity of DevOps – CI & CD in the organization.
    1. It will also be indicative of commitment to quality.
  3. How closely do I need to work with the Project Manager? (Follow-up question – How is the responsibility split between Scrum Master and Project Manager?)
    1. Remember there is no project manager role on a Scrum Team. If this role exists it indicates that the organization is probably not as agile as you may think.
    1. However, if such a role exists, you should know very clearly how it compliments (or contradicts or overlaps) what you would do, if you were to join.
  4. What kind of reports will I have to create every week?
    1. A report-heavy organization in my observation, also tends to be hierarchical with lesser autonomy for the team to do the work.
    1. Also, if there are too many reports needed, it could also indicate that the product is in trouble or is poor in quality.
  5. What is the ratio of real work to politics in the organization?
    1. Any answer that says there is too much politics, is going to make your life as a Scrum Master difficult.
    1. How much is too much politics? It is up to every individual. For me, it is “more politics than actual work” even if it is 1% more. But that is me. You might have a different threshold.
  6. How long are your Scrum Events?
    1. If the answer is longer than what Scrum Guide says, it indicates that there are probably too many unnecessary conversations happening during these events – a lot more coaching and mentoring that you will have to do as a Scrum Master.
  7. Will I be playing any other role than a Scrum Master role?
    1. If the answer is “yes,” it indicates a difficult position. A Scrum Master cannot be a Product Owner due to conflict of interest as I mention in my class. A Scrum Master also cannot be a Development Team member. They are two very different roles and eventually you might end up not doing a good enough job in any.
    1. If the answer is “You will be a Scrum Master on multiple teams,” ask how many teams. Scrum Master is a full-time job for a growing and new team, if done right. Ideally you should work with only one team. However, most organizations do not allocate enough budget for this position and expect Scrum Masters to support multiple teams. If you are good, you might be able to help 2 teams. 3 teams will definitely be a stretch and not sustainable for longer duration.

One parking lot question I often get during my public training is, “Do you have a list of questions for Scrum Master interview?” At ApexOrion, back in Bay Area, California, we used to place Scrum Masters on our Agile transformation projects and there is a list of common questions that we used to coach our Scrum Masters to prepare for an interview. I am sharing that list with all of you.

However, I always tell the Scrum Masters I mentor, that the more important question to ask is, “What questions should Scrum Masters ask to the hiring company during an interview?” This blog is going to come in 2 parts – today is the first part about Scrum Master interview questions. The next blog will contain the second part – deep insights about how very simple questions can help you learn a lot about the hiring team, manager and company.

Scrum Master interview questions:

  1. Scrum
    1. What would you do if a developer wanted to do design and implementation in one sprint, and testing in another sprint? (Hint: Is it Scrum?)
    2. What do you do if the team fails in meeting its say-do ratio? (Hint: Is it a failure?)
    3. What metrics do you report to senior management?
    4. How do you track team’s progress? (Hint: Scrum Master does not track it, but should know how to do it, in order to coach the team)
    5. How would you transform a team into an Agile Team?
    6. How do you determine Sprint Length?
    7. What is definition of done?
    8. Describe Scrum in one sentence?
    9. Teach me Scrum in under 5 minutes
    10. How would you evangelize Scrum to senior leadership?
    11. Why should a team use Scrum?
    12. How would you scale Scrum?
    13. How do you handle Spikes in Scrum?
    14. What is PI Planning? (Hint: It is a SAFe concept)
  2. Facilitation & Conflict resolution
    1. Tell me about a time when a team resisted going to Scrum
    2. Tell me about a time when there was passive resistance from leadership in the organization to become Agile
    3. Give an example of a conflict in your Scrum Team, and how you resolved it
    4. The team wants to add a 40 point story to reduce technical debt. Product owner wants to add new functionality that the customer wants. What would you do in this situation as a Scrum Master?
    5. How would you facilitate a conversation among Stakeholders and Product Owner?
    6. How did you turn a non-working relationship into a positive or working relationship?
    7. Give an example of how you influence people
    8. How do you deal with change in Product Vision?
    9. How do you deal with change in the scope of Release?
    10. What is the most difficult conflict that you have resolved?

    10. How do you manage dependencies – technical, functional, and process?
    11. Why is the role of Scrum Master required?
    12. What is the biggest challenge for a Scrum Master?
    13. How is Scrum Master different from an Agile Coach?
    14. Why did you not choose to become a Product Owner?
    15. Can you also play the role of a Product Owner?
    16. Can you also be a Test Engineer? We do not have budget for dedicated Scrum Master
    17. How do you distinguish a good Product Owner from a bad one?

    4. How do you make sure time-box is maintained in Daily Scrum?
    5. What does Development Team (OR Product Owner OR Scrum Master) bring to each event?
    6. If you could facilitate only 1 Scrum event, which will it be? Why?
    7. How do you avoid finger-pointing during a Sprint Retrospective?
    8. How do you increase participation in the Scrum Events?
  5. Scrum Artifacts
    1. What techniques do you know for Product Backlog Ordering? Teach me one technique
    2. What variables will you take into consideration when assigning Value to Product Backlog Items?
    3. Why should you refine Product Backlog?
    4. How do you Split User Stories?
    5. Take a sample user story and split it using techniques you know
    6. How would you coach the team to maintain the Sprint Backlog?
    7. How long does a Sprint Backlog live?
    8. What is a Team Backlog? (Hint: There is no Team Backlog artifact in Scrum. It is a concept of Scaling Scrum)
    9. How do you make your artifacts transparent?
